Escalation design is what earns that trust, not an afterthought bolted onto a working system.
The signals worth escalating on
- The customer asks for a person, directly. Always honor it — forcing someone to keep arguing with a bot is the fastest way to lose them.
- Low confidence or unclear intent. If the AI would be guessing, that’s the moment to hand off, not the moment to answer anyway.
- Rising frustration or urgency. Tone shifts, repeated questions, or anything that reads as anxious or angry are a strong signal to bring in a person.
- Anything with real stakes — billing exceptions, security, access disputes, or language that reads as a legal or compliance question.
Cold transfer vs. warm transfer
A simple, low-emotion question can hand off with a clean, cold transfer — a person picks it up with the basic context already visible. Once emotion, urgency, or risk is involved, a warm transfer works better: the human agent gets briefed on what already happened before they engage, so the customer isn’t repeating themselves to someone starting from zero.

Escalate when continuing costs more than involving a person would — combining a few hard rules (anything with real stakes always escalates) with softer signals like confidence and sentiment, rather than one universal threshold for everything.
